A clear, quick no is a courtesy. It lets the other person move on and it protects your time for the things you did agree to. The relationship is rarely damaged by the no itself. It is damaged by the delay, the vagueness, or the yes you gave and then did not honour.

The four-line no

  1. Acknowledge the ask. One line that shows you read it. "Thanks for thinking of me for the panel."
  2. Say no in plain words. "I am going to pass on this one." Not "I am not sure I can" or "it might be difficult".
  3. Give one reason, briefly, or none. "I am heads down on a launch until March" is enough. A list of reasons invites a counter to each one.
  4. Offer something real, or close cleanly. A name, a resource, or a time when the answer might differ. If you have nothing to offer, wish them well and stop.

What it looks like

"Hi Dana, thanks for the invitation to join the advisory board. I am going to say no. I have taken on as much as I can do well this year. If it is useful, Priya Shah has done exactly this for two companies in your space and I am happy to introduce you. Good luck with the raise."

Five sentences. Nothing for Dana to decode, and she leaves with something.

Mistakes that cost more than the no

Fit the no to the person

The structure stays the same. The register changes. A no to a cold pitch can be two lines. A no to a long-standing customer or a former colleague needs more warmth and, often, a phone call instead. Before you write, ask what this person is to you and how you normally speak to them.

Saying no to investors and candidates

Some declines are sensitive enough to deserve their own pattern.
